Malting Explained: Why Barley Becomes Malt Before It Becomes Whisky

Malting is the first step in whisky production. Barley contains starches but not the sugars that yeast can ferment; malting is the process of triggering the barley grain to start germinating, which activates its own enzymes to begin converting the starches into sugars. The germination is then halted at the optimal point by drying — and that dried, modified barley is "malt."

The three steps

Steeping: Barley is soaked in water for around 48 hours (with periodic drains and rests) to bring the moisture content from about 12% (storage moisture) to about 45% — enough to trigger germination.

Germination: The wet barley is laid out on a cool floor (the floor maltings tradition) or in a rotating drum, and allowed to sprout for 4-6 days. During this time, the grain's enzymes (principally alpha- and beta-amylase) develop, and the starches in the endosperm begin to be broken down into more accessible carbohydrates.

Kilning: Germination is halted by drying. The wet "green malt" is moved to a kiln, where warm air drives off moisture. This stops germination, fixes the enzymes, and produces dry, stable malt that can be stored. Importantly, this is where peat smoke (if any) is introduced — peat is burnt below the malt during the early kilning stage, depositing phenols on the grain surface.

Floor maltings

Floor maltings — long, low buildings where the germinating barley is spread across a stone or concrete floor and turned by hand with wooden shovels — were the universal method until the mid-20th century. Today, only a handful of distilleries retain working floor maltings: Highland Park, Springbank, Laphroaig, Bowmore, Balvenie, Kilchoman use them for a partial portion of their malt requirement. The rest comes from large industrial maltings.

Industrial maltings

Most malt for the Scottish whisky industry is produced by specialist commercial maltsters — Bairds, Crisp, Boortmalt, Muntons, Simpsons — at large-scale industrial plants using drum or pneumatic box malting. The distillery specifies the variety (Concerto, Laureate, Sassy, etc.), the moisture and modification specifications, and the peat level if peated. Some distilleries operate their own large in-house industrial maltings (Tamdhu, Glen Ord, Port Ellen Maltings — which supplies much of Islay).

What the malt contributes

Malted barley is the principal flavour grain in Scotch single malt. Different barley varieties produce subtly different new-make spirit; the modification level (how much the starch has been broken down before kilning) affects yield and character; the kilning temperature affects the eventual malt's character. Some distilleries are now experimenting with heritage barley varieties (Bere, Maris Otter, Plumage Archer) to recover historic flavour profiles.

Beyond barley

Malt can also be made from rye, wheat, oats, and other grains — the same principle applies. Some American craft distilleries malt rye for rye whiskey. Most malted barley remains the industry standard.
